Records the verdict as a FAIL without rounding it off, and the three findings
worth more than the verdict:
- T6 spatial +15.0 where run 1 failed the same axis at -3.5, with the base
swap as the only intended variable. Neither run ships; together they price
what the abliteration was costing, which neither could answer alone.
- an output-stability regression visible ONLY on long-form (truncated 0->38,
degenerate 0->19 per 384) that the reasoning battery could not see across
four passes because its answers are short
- PIPPA's 123-word product clip sitting in the length signal at 70.3% of bot
TURNS against 37.5% of bot WORDS, with the counter-evidence recorded too
(the tune landed near the median, not the cap)
Also records why keeping the tune out of the LiteLLM gateway now reads as
clearly right rather than merely cautious: a FAILED tune must not be one alias
resolution away from a consumer who has not read the thread.

# Persistent memory — eshpfi-management
|

## Repo purpose
|
||
|
||
Reference workspace for PFI infrastructure: server inventory, canonical
|
||
Docker Compose stacks, ops playbooks, and conventions. Authoritative
|
||
copies of compose files live on the servers under
|
||
`/opt/docker/compose/<stack>/`; this repo mirrors them for version
|
||
control, editing, planning, and CI-driven deploys. **It was originally
|
||
spun up to handle the fleet backups** — keep that lens when triaging
|
||
backup/storage issues.

- **Worldtree admin auth — per-instance.** Each Worldtree deployment

(demo :8080, personal :8081, pinned :8082) has its own Heimdall

registry and its own bootstrap admin key. Infra-ops's stored

- **Skaldsong CD pattern (registry-pull).** vh/skaldsong's CI builds and
|
||
pushes `gitea.phasefinal.com/vh/skaldsong:<sha>` + `:latest`;
|
||
`playbooks/deploy-skaldsong.yaml` on ana-docker pulls + recreates.
|
||
SHA-pin only. Prereq: host needs `docker login gitea.phasefinal.com` once.
|
||
|
||
- **gitea internal route for fleet hosts.** gitea is a container on
|
||
**ana-docker** — git-SSH `10.250.50.70:222`, HTTP `:3000`. Fleet/colo
|
||
hosts must use this internal route, NOT public `gitea.phasefinal.com`
|
||
(`38.120.12.44`) — the public path fail2bans the host egress IP. Full
|
||
gotcha in `docs/orientation.md` → Git/gitea.
|
||
|
||
- **docker-as-root pattern** (for ops with no admin API, or to edit
|
||
deploy-owned/root-owned files without sudo): `docker run --rm -v
|
||
<target-dir>:/wt docker:cli sh -c "..."`. docker-group membership is
|
||
effectively root via bind-mount. **Foot-gun: relative paths in compose.yaml
|
||
resolve against the sandbox CWD but the daemon interprets them against the
|
||
HOST fs — always pass `-e VAR=/abs/path` for any relative-default config dir.**
|
||
|
||
- **`scripts/elway` sudo handling** — elway prompts for the sudo password
|
||
ONCE via `getpass` before the first `sudo: true` step → can't run
|
||
unattended from a non-TTY tool if any step needs sudo. Sudo-free
|
||
playbooks run fully non-interactive over key SSH.
|
||
|
||
- **Per-host SSH identity matters for sudo.** infra-ops has NOPASSWD sudo
|
||
on most PFI Linux boxes (corviduo-dev included since 2026-06-15). On
|
||
ana-docker: **default `ssh ana-docker` = `lkraven`** (docker-group, NO
|
||
passwordless sudo); **`ssh infra-ops@ana-docker` HAS NOPASSWD root**. **→
|
||
For any sudo op on ana-docker, use `ssh infra-ops@ana-docker`.** `ssh
|
||
infra-ops@10.100.10.50` (nh3-dev) ALSO NOPASSWD sudo; on **nh3-extdev** infra-ops
|
||
is sudo-LESS by design (`ssh lkraven@10.100.50.42` is the NOPASSWD path). **irv-ml1:
|
||
`ssh irv-ml1` = lkraven, docker-group (plain docker) but sudo needs a PASSWORD
|
||
(no NOPASSWD)** — stage model pulls to `/home`, not root-owned `/worktank`.
|
||
## Current state / in-flight
|
||
|
||
_As of 2026-08-26 ~02:10 PDT — **run 2 is trained, merged, coherence-gated and SERVING.** The live threads are brokkr's behavioural battery, a GPU-resourcing call for the base arm, and two gateway-routing decisions I deliberately left for the morning._
|
||
|
||
- **🟢 RUN 2 COMPLETE AND SERVING as `erp-tune-v2`.** 1312/1312 in **7:22:44**, `train_loss` **2.839**, on the **stock `google/gemma-4-26B-A4B-it`** base (operator's call, 08-25). Endpoint `http://10.250.50.54:8098/v1`, container `erp-eval-v2` on GPU0 (84,272 MiB, `restart unless-stopped`), weights `/tank/erp-tune/serve/merged-run02` (bf16 merged, 51.6 GB), adapter `/tank/erp-tune/run-02/adapter/`. Gates all passed: `lora_B` **205/205** (min 0.6826), vision_tower 0, merge verified, upstream template shipped, **coherence 5/5**. → `persistent-memory.d/2026-08-26-erp-run2-complete-and-served.md`

||
- **⚠ THE MASK IS PROVEN BY THE LOSS-TOKEN DELTA, NOT BY THE p50 MATCH.** −221,712 loss tokens against **byte-identical context tokens**, unchanged records, same nine drops; cross-checks to brokkr's independent corpus-side figure within 4%. The p50 match (19.79 vs run 1's 19.75) is evidence about *timing stability across a base swap* and **cannot** evidence masking — step time is insensitive to which positions carry loss. Do not re-assert it; I did, and brokkr was right.
|
||
- **🔴 GATE VERDICT: FAIL — recorded as FAIL, and the T6/T3 trade is the actual result.** brokkr's full write-up at `4973991`, `research/R47-premium-corpus-gate/run02-gate/RESULT-run02-gate.md`. 3,456 generations, zero API errors, digests verified identical so the run is not void. **Gate 1 T6-must-not-regress: 73.5 → 88.5, +15.0 ✅** (run 1 FAILED this same axis at −3.5). **Gate 2 no-task-regresses->1-item: T3 −12.0, T4 −5.5 ❌.** Gate 3 T5 control 100% ✅. Gate 4 latency 0.11s ✅. T3 reads 88 on both tuned passes — not variance. **Neither run ships; together they price what the abliteration was costing, which is a question neither could answer alone.** Should-help axis worked: diversity **+0.196 (~15x floor)**, confound-tested against attrition (matched-k=8 keeps +0.19, attrition ≈7% of the effect) and against length (story got LONGER 669→727 while rp got SHORTER 137→88, same gain both — a length artifact would have opposite signs). Memorisation none. → `persistent-memory.d/2026-08-26-erp-run2-complete-and-served.md`
|
||
- **⚠ THE FINDING WITH LEGS BEYOND THIS TUNE: an output-stability regression VISIBLE ONLY ON LONG-FORM.** Truncated **0/384 → 38/384**, degenerate **0/384 → 19/384** — and the reasoning battery saw **zero of it on either arm across four passes**, because its answers are short. **A gate composed only of short-answer tasks would have passed this cleanly.** Playbook §4.6.3. brokkr's block-1 rp VOID (degeneracy 12/95 past the preregistered 10% budget) was the guard catching it first, recorded as VOID not reinterpreted.
|
||
- **⚠ PIPPA'S 123-WORD PRODUCT CLIP IS IN THE MIX AND THE DPO PAIRS WOULD INHERIT IT.** Measured 08-26: pippa bot turns max **123 exactly**, 100% at-or-under, **0.00% in the 124-130 band** — a wall, not a preference (every other root crosses its p99 smoothly). The mechanism is the exposure asymmetry: **pippa is 70.3% of bot TURNS but 37.5% of bot WORDS, and length is learned per turn.** Generalises — a clipped root is over-represented in the length signal by exactly the ratio its clipping creates. ⚠ Counter-evidence: the tune landed near pippa's **median 67**, not its **cap 123**, so "learned central tendency" is better supported than "learned the limit". Closing test is the tuned arm's own rp length distribution vs pippa's and bluemoon's. Scripts `/tank/erp-tune/pippa_clip.py`, `clip_share.py`. → `docs/pfi/erp-dpo-stage-prep.md`
|
||
- **🟢 SEATS: `erp-tune-v2` UP on `:8098`, base arm torn down, GPU0 has ~13 GB spare.** The tune stays served (operator asked; it is coherent — the gate verdict is a research result, not a serving fault) and stays **OUT of the LiteLLM gateway**, which now reads as clearly right rather than merely cautious: **a FAILED tune must not be one alias resolution away from a consumer who has not read the thread.**
|
||
- **⏳ SUPERSEDED — the mid-swap state.** Base arm ran 08:54:52Z→09:03:43Z, **zero errors/truncations/empties/degenerates across 1,728 generations**. Swapped to `erp-tune-v2` on `:8098`; **image digest `sha256:4091d5593f77…` VERIFIED IDENTICAL across both arms** (brokkr's requirement — a differing digest voids the run). brokkr is now running the tuned set with `--freeze-from` the base's marker list. **The floors the tuned deltas must clear:** reasoning core **0.5 pt**, diversity overall **0.0125** (rp 0.0153, story 0.0096), story attractor **0.0000**, memorisation signal 0.00%. ⚠ **The rp family froze ZERO markers**, so its attractor metric is structurally 0.0 on both arms and cannot discriminate — rp is measured on the distance axis only; do not quote an rp attractor delta. ⚠ Base's slop attractor: **"Elias" in 92/96 bare-prompt stories** (published figure on the same family is 102/144 — ours is an independent replication at a higher rate, not a novel finding).
|
||
- **⏳ SUPERSEDED — the mid-swap state.** brokkr **withdrew** his both-arms-concurrent requirement (his diversity battery emits the frozen marker list to a *file*, so the arms were never a live dependency; the real requirement is all of ONE arm's passes on ONE instance before the swap). So: **sequential, no fleet seats displaced, operator not woken.** Live now: `erp-eval-base` on `:8099` (`erp-base-stock`, stock bf16 via symlinks into `/tank/aimodels`). **`erp-eval-v2` is DOWN and its container REMOVED**; weights are on disk so it is a cheap restart. Swap back with `/tank/erp-tune/serve-arm.sh tuned` when he reports the base set complete. ⚠ **Both arms go through `serve-arm.sh`**, which pins the vLLM image **by digest** (`sha256:251eba5cc7c1…`) — a version change between arms is a base swap nobody would see — and mounts `/tank/aimodels` for BOTH arms even though only base needs it, because a mount that differs between arms is a difference between arms.
|
||
- **⏳ SUPERSEDED — the GPU arithmetic that forced sequential.** He needs **both arms reachable in one window** (the diversity battery mines its frozen marker list from base). **Two bf16 26B arms = 98 GB of weights on a 97.9 GB card**; GPU1 has ~30 GB free under six shared seats. Reduced `gpu-memory-utilization` does not help — weights are the floor. Options put to him: sequential-with-every-nuisance-variable-pinned, or displace GPU1 seats (**operator call, affects other consumers**). Thread `01M0WQ8W5574KMEVCHCEKEXNS5`.
|
||
- **🔴 `erp-tune-v1` IS STILL IN THE LITELLM GATEWAY AND RETURNS HTTP 500.** I stopped its container to free GPU0 and left the route dangling. It is **config-file-defined (`db_model: false`)**, so removal needs a config edit **plus a gateway reload**, and a reload briefly interrupts all fleet LLM traffic. Judged a 2am restart the worse trade at 1 request/24h. **Batch the removal with the v2-registration decision.**
|
||
- **⏳ `erp-tune-v2` is DELIBERATELY NOT in the gateway.** Direct endpoint only. Registering an un-gated ERP tune makes it reachable by every agent holding the shared key — broader than "serve it" requires. Trivial to add once the battery reads out; operator's call.
|
||
- **⏳ DPO STAGE — survey at `docs/pfi/erp-dpo-stage-prep.md`.** Run 2 will refuse at near-stock rates **by design**; DPO is where refusals get pruned on chosen axes. ⚠ **The gating item is not technical: WHICH refusal axes are in scope and which are explicitly kept.** Data spec, pair counts, held-out split and success probe are all functions of that list. **No preference data for refusal axes exists** (the two Gutenberg DPO sets on disk are prose-quality); **`trl` is not installed**. Measure the domain-compliance probe against run 2 BEFORE pruning — the pre-number is the only baseline that will ever exist.
|
||
- **⚠ HARNESS COMMITS ARE LOCAL AND UNPUSHED** on ana-ml2 at `/tank/erp-tune/eitri-smithy` (`5349ef0` → `9d27b4f`, six commits, 242 tests green). Push is the operator's call. The repo is `pfi/eitri-smithy` and its working tree also carries unrelated untracked dirs I did not touch.
|
||
- **🟢 SEAT MAP.** GPU0: `erp-tune-v2` (:8098). GPU1: `gen` (:8015), scriberr, rerank-a3, coder, reward, embed. **`char-rp` and `sec`/mog-sec still DOWN** from the training window. Run 1's `erp-eval` container is **stopped but not removed**; its weights are kept at `/tank/erp-tune/serve/merged-final`.
|
||
- **⏳ OPEN ELSEWHERE (unchanged):** Worldtree #411 orphan cleanup + providers.yaml parity + `:latest` tag cleanup (selene fix `a77639d` committed NOT deployed, needs operator yes under the managed-box rule); synapse stack not mirrored into `stacks/`; trainee checkpoint dir has no model card; MTP-k3 isolating experiment; upstream vLLM issue to file; Cold-Fusion NVFP4 quants delete/keep; `/tank` DEGRADED **70+ days**; Lobe retirement; brokkr's MeroMero bake-off (⚠ three axes differ — it is a preference test, not an ablation).

- **⚠️ STANDING: NO FLEET NOTIFICATIONS unless the operator asks** (2026-08-24). Direct task correspondence with a counterparty is fine.

- `[2026-08-26]` **Run 2's gate FAILED and is recorded as a FAIL** — T3 constraint −12.0 against a ~1 pt floor. No preference data for refusal axes exists; `trl` is not installed; the Gutenberg sets on disk are prose-quality only. ⚠ Do not install `trl` (or anything) into the training venv **while a run is saving** — a resolution that upgrades transformers under a live process can break its save path.

ROOT CAUSE (measured via a pause-probe A/B — synth duration over N runs, non-determinism averaged out): dots' prosody honors a real pause **only for ellipsis (~+0.43s) and period (~+0.3s, capitalization-independent)**; comma/semicolon/colon/dash all run **flat (~+0.03s vs no-punct)**. Two distinct sub-causes: **dashes regressed in v2** (the `—`→`-` fold made em-dashes read as word-joiners), while **semicolons were NEVER a v2 change** — dots ignores them natively, only newly noticeable because v2 made everything else clean. Operator call: ellipsis "too much" → **map `;`, clause `:`, and em-dash `—` → period** in `_sanitize` (believable ~0.3s clause break). GUARDS (pinned by 11 unit tests, `stacks/dots-tts/test_sanitize.py`): digit-guarded colon `(?<!\d)\s*:\s*(?!\d)` so times `3:45` / ratios `2:1` survive; en-dash `–`→hyphen KEPT (numeric-range `10–20` safety — em-dash breaks, en-dash ranges, different jobs); genuine ellipsis left at full strength (author meant a long pause). ROOT CAUSE (isolated via A/B booth): **curly/typographic apostrophes** (`’` U+2019 from ratatoskr's LLM) — dots' tokenizer mispronounces them; STRAIGHT apostrophes read clean under `normalize_text=True`. FIX (`app.py`): fold curly→ASCII (`str.maketrans`) before synth, **KEEP `normalize_text=True`** (operator call — retains number/date expansion). - `[2026-08-25]` **Four throughput levers measured and killed — do not re-chase.** (1) **Fused MoE / `grouped_mm`** — 0.9% *slower* than the Python loop and dense GEMM is only 7.9% of the step, capping the whole category near 10%. (2) **CUDA graphs / `torch.compile` over the expert loop** — the two-term scaling fit closed with residuals under 3ms and needed NO constant term, so there is no fixed per-batch cost to amortise; 3,840 expert-GEMM launches per forward are not what we pay for. (3) **`liger` fused linear CE** — the chunked CE measured **1.1% of the step** forward, ~3% with recompute. A tidy-up, not a lever. (4) **Selective gradient checkpointing** — ~2% of a post-fix step, real bug surface. Also: **token-budget batching is dead by the same fit** — with no constant term, total time over a fixed set of widths is invariant to how you group them; only the widths matter, which is exactly why bucketing works and repacking does not.

- `[2026-08-25]` **`sample_packing` is NOT strictly better than bucketing on this model, and I told the operator it was before brokkr corrected me.** Packing needs FA2 varlen or a block-diagonal mask; FA2 is unavailable here (head_dim 512 > 256 cap), so packing means an explicit 4D mask on EVERY batch. Bucketing produces **78.3% exactly-zero-pad micro-batches** which recover the `is_causal` fast path on the 5 global layers — measured at 9.4% of step time. Packing forfeits that. ⚠ **The conclusion flips under `flex_attention`**, where a block-diagonal mask is just another BlockMask: do not carry "packing is bad" past the backend decision.

- `[2026-08-25]` **Merging a tune back toward STOCK to fix overfitting would UNDO the abliteration.** brokkr recommended a 50/50 merge-back, then retracted it himself: the published recipes merge into `google/gemma-4-*-it`, and following that literally re-installs exactly the refusal directions the abliteration removed — silently, because the merged model looks *healthier* on general benchmarks. Any merge-back must target the SAME abliterated base. Wider lesson: **recipe cards are per-checkpoint artifacts, not per-family** — the advice came from a card for a DENSE STOCK 31B applied to a MoE ABLITERATED 26B-A4B, three axes apart on a shared name.

- `[2026-08-24]` **AES-GCM on the Anaheim tunnels — impossible, not merely hard.** UniFi's manual site-to-site IPsec implements no AEAD cipher at all: eight GCM spellings rejected `api.err.InvalidPayload` against a passing `aes256` control. Blocks both tunnels since both far ends are UDMs. Accepted enum is `aes128/aes192/aes256/3des` — and 3DES is *slower* (no ARM instructions, 64-bit blocks), so AES-128 is the floor.

The prefixes are easy; the firewall rebuild is why nobody wants them. Do not re-raise on "there are seven free prefixes".

A nice-to-have assertion changed the checkout's code path and broke a working pipeline. Removed rather than patched with `ca-certificates` — it guarded a hypothesis that proved wrong. **Do not add `git` to that prereq step.**

- `[2026-08-03]` **ComfyUI `--enable-triton-backend` on the irv-ml1 A6000 crashes EVERY render — Ampere has no hardware e4m3.** adhoc-agent's operator-approved probe: comfy_kitchen's triton backend has a FUSED int8 matmul that would beat the eager backend's ~1.9x-slower unfused int8 path (21.3s vs 11.2s fp8 on the Moody Krea2 int8 checkpoints). Flipped it (added to `COMFY_CMDLINE_EXTRA`, recreated) → `triton.compiler.errors.CompilationError: ValueError("type fp8e4nv not supported in this architecture. supported: fp8e4b15, fp8e5")` in `comfy_kitchen/backends/triton/quantization.py:145 dequantize_per_tensor_fp8`, failing at **node 5 CLIPTextEncode**. Triton's fp8 dequant kernel targets `fp8e4nv` (Hopper/Ada e4m3); **sm_86 Ampere (A6000) lacks hardware e4m3** → the JIT compile dies. With triton on it grabs the **global** `--fp8_e4m3fn-text-enc` dequant, so every render (fp8 AND int8) dies upstream at the text-encode step — the int8 UNet path never ran, so the convrot-coverage caveat wasn't even the limiter. Reverted cleanly (~15s to healthy, image unchanged `sha256:94afb8ca`, sage intact, prod restored). **The parked cu130 rebuild won't fix it** (e4m3 = hardware format, not CUDA version). **DEFERRED to the Ada refresh** (operator: "ada is coming, we'll optimize then" — Ada sm_89 has native e4m3, so triton's fp8 path should compile there). **Mechanics:** `--enable-triton-backend` is a compose `environment:` var, so toggling it needs `docker compose up -d` (**recreate**), NOT `docker restart` (reuses the baked env, no-ops silently).
